Summary

A cell phone carrier set out to scale its marketplace business, but progress was constrained on nearly every front: a fragmented technology stack, disconnected reporting, customer-service gaps, strained relationships with the marketplaces, and account health that put its selling privileges at real risk. With no fraud mitigation, no loss recoupment, and no systematic way to ship from multiple warehouses, growth was capped and profitability was hard to see.

The Challenge

Before Gierd, the carrier's marketplace business faced compounding operational and commercial obstacles:

  • Fragmented systems and reporting — a patchwork tech stack with no single source of truth for performance or profitability.

  • At-risk account health — an Amazon Account Health Rating at or below 200, putting the carrier at high risk of deactivation.

  • Customer-service and relationship gaps — service issues and challenging relationships with the marketplaces, with no inside account-management support.

  • No marketing access — the carrier was not offered the opportunity to participate in marketplace marketing programs.

  • No fraud or loss protection — no fraud mitigation or management and no loss recoupment, leaving recoverable revenue on the table.

  • Fulfillment constraints — no ability to systematically ship from multiple warehouses, limiting volume and speed.

  • Marketplace analytics — margins, ASPs, and inventory velocity to inform allocation, plus promotions performance and revenue uplift.
